SWS Snippet #0035: Too Many Meetings Is Not Your Problem by Judd Antin

This great article goes in-depth on how to handle „meeting hell“ in your organisation.

It starts with the message that „meetings are a symptom, not the disease.
Meetings are the symptoms for:

  • Broken Processes
  • Status Jockeying (feeling more important the more meetings are in your calendar)
  • Not knowing what our jobs are (confusing meetings with productivity)

As a solution Antin said no to many meetings, even though he is the head of AirBnB‘s design studio. In the end he canceled nearly half of all his meetings.
The time saved could thus be invested in more meaningful work.

The problem is not the quantity of meetings, rather the amount of ineffective ones. As he sees the recommended way of sending out agendas, doing pre-reading and such as good in theory but not working in practice, he shares some more tips:

  • Everything which can be done asynchronous by mail or Slack shouldn’t be a meeting
  • Start with the hardest part of the agenda and do the small-talk later.
  • Document everything that happened in the meeting.
